Zwift is not a tracker with a reward layer bolted on; it is a virtual world you ride inside. Distance and workouts generate XP, levels unlock status and equipment, routes award badges, races supply competition, and a spendable currency called Drops buys virtual gear for your avatar.

The system works across every timescale at once: second-to-second riding feedback, session XP, long-term levels, and a garage of unlocks to save toward. It is also an honest case study in the end game problem: dedicated riders eventually collect the major targets, and in 2026 Zwift lifted its former level-100 ceiling to give long-term users somewhere left to climb.

The design lesson: plan for the day your best users run out of rewards. Renewable challenges, seasons, and extended progression are not polish; for a retention product they are structural.
